Provocation

Your cost per lead is fine. Your follow-up isn't.

If the ad budget keeps rising while qualified conversations stay flat, look after the form before you look at the ads. Three things to check before spending another rupee.

The ad platform stops counting at the form. Revenue depends on what happens next, and that part rarely shows up in any report.

Where the ad report goes quiet

A lead form submission is the last thing the ad account can see. After that, the enquiry goes into an inbox, a spreadsheet or a chat thread, and the report says nothing about whether anyone answered it. A healthy cost per lead can sit on top of a leak.

Three things to check before spending another rupee

1. Where does a lead go in its first minute?

Submit your own form and watch. Does it reach a named person, a shared inbox nobody watches, or a database nobody reads?

2. How long until a person replies?

Take your last 20 leads. For each one, find the time of the enquiry and the time of the first human reply, using the inbox, WhatsApp and the CRM. Some will have no reply at all. That count is the number to fix first.

3. Does the reply know where the lead came from?

If the person replying cannot see the campaign, page or search that produced the enquiry, they are answering a stranger. The source should travel with the lead.

What fixing it looks like

  • Every lead is routed to a named owner, not a shared address.

  • There is a reply-time target that someone checks.

  • The source is attached to every lead, so the reply and the report both use it.

None of this needs a bigger ad budget.

When the ads really are the problem

Sometimes the follow-up is fine and the ads are the weak link. Signs: cost per lead rising with no change to the offer, search terms that have nothing to do with what you sell, or an audience that was never right. If the 20-lead check comes back clean, start there.

Run the check this week

Pull the last 20 leads and measure the gap between enquiry and reply. It takes an hour, and it tells you whether to look at the ads or at the system behind them.
